Legacy Shopify theme burning budget on apps, 4.2s LCP on mobile, and a cart abandonment rate ~72% during peak. Merchandising team blocked behind developer tickets for every homepage change.

Stripped the theme in favour of a Next.js headless storefront backed by the Shopify Storefront API. Algolia for product search, Sanity for merchandising. One-step Stripe checkout bypassing default Shopify flow for returning customers.
